Context
Atlassian Marketplace had 6K+ apps but no standardized enterprise licensing model. Large enterprise customers (Fortune 500) buying Atlassian products also needed third-party Marketplace apps, but there was no way to license them at enterprise scale — no volume pricing, no centralized procurement, no compliance-ready agreements.
Problem
- Enterprise customers couldn't procure Marketplace apps through standard enterprise purchasing workflows
- No volume licensing or centralized billing for app bundles
- Each of the 2K+ partners had different licensing terms, creating procurement friction
- Large deals (PwC, Citi, Ford, Honeywell, Accenture) were blocked or delayed by licensing gaps
- Marketplace apps couldn't participate in enterprise-level seat migrations (Data Center → Cloud)
My Role
Owned end-to-end launch of enterprise licensing for Marketplace apps. Collaborated with engineering, design, finance, sales, and GTM teams, plus 300+ ecosystem developers/partners. Managed the full lifecycle from strategy through launch to post-launch optimization.
Decisions & Trade-offs
Standardized framework vs. per-partner flexibility
Built a standardized licensing framework that all partners could adopt, rather than custom agreements per partner. This reduced procurement friction at the cost of some partner-specific flexibility, but the scale benefits were enormous.
Partner-first GTM
Coordinated with 300+ ecosystem developers on the launch. This was slower than an internal-only launch but critical for ecosystem trust and adoption.
Tied to cloud migration
Scaled Marketplace tiers to 100K+ users and tied enterprise licensing to the Data Center → Cloud migration path, unlocking 1.9M+ Jira seat migrations and boosting adoption by 20%.
Enterprise sales enablement
Built sales enablement materials and pricing tools for Atlassian's enterprise sales team, making Marketplace apps part of the enterprise deal narrative rather than an afterthought.

Learnings
- Platform strategy is ecosystem strategy. Enterprise licensing wasn't just a product feature — it was an ecosystem play. Getting 300+ partners aligned was harder than building the technology, but it was the difference between a feature and a platform shift.
- Enterprise deals need packaging, not just features. The licensing model itself was table stakes. What closed deals was packaging: bundled pricing, compliance-ready agreements, and sales enablement that made Marketplace apps part of the enterprise conversation.
- Migration is a distribution channel. Tying enterprise licensing to the DC→Cloud migration turned a mandatory customer action into a distribution channel for Marketplace apps. 1.9M+ seat migrations became 1.9M+ licensing opportunities.
- Coordinate early, launch fast. Spending extra time upfront aligning with 300+ partners paid off in launch velocity. Partners who felt included in the process became advocates, not blockers.
